Urgent Fires Hijack Meeting
Meetings are derailed by urgent, seemingly more important, issues that arise unexpectedly.
Acknowledge the interruption
'I understand that [briefly describe the urgent issue] seems pressing. It's important to acknowledge it.' This validates the urgency without immediately derailing the meeting.
Assess the urgency
'Let's quickly assess if this truly requires immediate action *right now*, during this meeting. Is it blocking someone from doing their job, or creating an immediate safety risk? Or can it wait?' Acknowledge that sometimes it's difficult to tell, and that's ok.
Delegate or Defer
'If this *does* need immediate attention, can we delegate someone in this meeting to address it *outside* of this meeting? [Suggest a specific person]. Otherwise, can we defer this until
Timebox the diversion (if necessary)
'If we absolutely must discuss this now, let's allocate a strict [5-10 minutes] to address it, and then get back to our original agenda. I'll set a timer.' This prevents the urgent issue from completely consuming the meeting. Use phrases like: 'Ok, we've spent our allotted 10 minutes. Let's park this and get back to the original topic. We can revisit later if needed.'
Document the deferral
'I'm adding this to our action items list. We'll assign it and follow up.' This ensures the issue isn't forgotten.
Refocus the group
'Okay, with that addressed, let's refocus on [original agenda item]. As a reminder, we were discussing...' Clearly redirect the conversation back to the planned agenda.
Analyze the pattern
Reflect on why the interruption occurred. Was it truly unavoidable, or a symptom of a larger problem? Start tracking these interruptions to identify recurring themes.
Improve communication channels
Explore ways to handle urgent issues outside of meetings. Can a dedicated Slack channel or a triage system be implemented?
Review meeting practices
Re-evaluate meeting objectives, agendas, and ground rules. Are they clear, concise, and realistic?
Communicate expectations
Clearly communicate expectations about meeting etiquette and how urgent issues should be handled. Reinforce the importance of respecting everyone's time.
