Roles and Responsibilities Clarification

This method helps teams define and clarify individual roles and responsibilities to reduce confusion, minimize task overlap, and improve overall team efficiency. By explicitly mapping out who is accountable for what, teams can foster a greater sense of ownership and collaboration.

Use this method at the beginning of a project or when a team is experiencing confusion or conflict regarding roles and responsibilities. It's also beneficial when onboarding new team members or when organizational changes occur.

How It Works

Step-by-Step Instructions
Follow these steps to facilitate this method

    Step 1: Preparation (5 min) - Explain the purpose of the activity to the team and review the team's mission to provide context. Prepare a collaboration document with columns for 'Role,' 'Responsibilities (what others think),' 'Responsibilities (what I think),' and 'Unassigned responsibilities'.

    Step 2: Identify Team Roles (5 min) - Have each team member write down their role(s) in the 'Role' column. If multiple members share a role, list it only once.

    Step 3: Identify Individual Responsibilities (10 min) - Each team member lists their top 3-5 responsibilities in the 'Responsibilities (what I think)' column.

    Step 4: Identify Others' Responsibilities (10 min) - For each role, team members write down their understanding of that role's responsibilities in the 'Responsibilities (what others think)' column. Note any unassigned responsibilities.

    Step 5: Clarify Role Responsibilities (15 min) - Review the 'Responsibilities (what others think)' column for your role. Use checkmarks (✅) to accept and crosses (❌) to reject each responsibility. Discuss any disagreements and designate primary owners for overlapping tasks.

    Step 6: Review Unassigned Responsibilities (15 min) - As a team, review the unassigned responsibilities and determine if they align with any existing roles or require a new role. Assign owners and set follow-up dates.

    Step 7: Summarize and Identify Next Steps (5 min) - Summarize the agreed-upon roles and responsibilities. Update the shared document and share it with stakeholders. Plan a review of this activity every 3-6 months.

  • Focus on the role, not the person, to identify skill gaps.
  • For larger groups (9+), break the activity into smaller 1-hour sessions.
Variations
  • Use a RACI matrix (Responsible, Accountable, Consulted, Informed) to further clarify roles and responsibilities.
  • Conduct the activity asynchronously using a shared document and commenting features.
