Silent Meeting (Table Read)

Nobody presents. The meeting opens with everyone reading one written document, the table read, in silence and leaving comments and questions in the margins. People then read each other's comments, and the facilitator groups them into themes and spends the remaining time only on the themes that need the room.

When to Use

Use when a proposal or decision needs real scrutiny from a group, and you want everyone to start from the same information instead of from whoever talked first.

How It Works

Solves: Slide presentations eat the meeting, half the room has not read the pre-read, and the loudest reaction sets the direction.

Step-by-Step Instructions
Follow these steps to facilitate this method
  1. 1

Step 1: Before the meeting, the owner writes a table read: background, principles, options, a recommendation and the questions for the group. Prose, not slides.

  2. 2

Step 2: Open by stating the goal and non-goals of the meeting, then go silent (2 min).

  3. 3

Step 3: Everyone reads the document and leaves comments and questions in it. No talking (10-20 min).

  4. 4

Step 4: Everyone reads the other comments, adds +1s and replies. The facilitator tags the person best placed to answer each question (5-10 min).

  5. 5

Step 5: The facilitator names the three or four themes that came up most and asks the group which ones need live discussion (3 min).

  6. 6

Step 6: Discuss those themes only. The note-taker records answers and decisions directly in the document (10-20 min).

  7. 7

Step 7: Close by listing open comments, owners and dates (3 min).

Facilitator Tips
  • Keep the meeting to one topic. A table read for five topics turns into five shallow discussions.
  • Separate facilitator and note-taker. The facilitator's job is triage, and that takes full attention.
  • Introduce it gradually. Try a ten-minute silent read at the top of one meeting before going fully silent.
Variations
  • Anonymous version: collect written input a week ahead, compile it into the table read, and vote on themes before discussing.
